Product Operating Review

Short answer

A two-to-four week fixed-scope review of how your product function actually operates — how strategy is set, how work gets prioritized, what customer evidence exists, and how outcomes are measured. You get a written read of the constraints and a 90-day plan with named owners. No retainer commitment required.

Who it's for

Founders and executives at growth-stage B2B software and technology-enabled services organizations, typically 20–500 people, who suspect the product function is the constraint but want evidence before committing to embedded leadership or a senior hire.

Symptoms it solves

  • The roadmap changes every time a large customer or the board pushes.
  • Nobody can say which of the last quarter's releases moved a metric.
  • Product decisions still escalate to the founder by default.
  • You're about to hire a senior product leader and want the role defined properly first.
  • Discovery happens only when someone has spare time.
  • AI features are queued with no stated customer problem or success criteria.

Deliverables

  • Executive summary of the product operating constraints, in plain language.
  • Product decision map: how roadmap, scope, and trade-off decisions are actually made today.
  • Prioritization audit — what governs the roadmap now, and the scoring method to replace it.
  • Discovery gap read: what customer evidence exists, what's missing, and the cadence to install.
  • Measurement read: which outcomes are instrumented and which decisions are running blind.
  • Written 90-day product operating plan with owners and review dates.
  • Role definition and scorecard if a permanent product leader is the right next step.

FAQ

How is this different from the fractional CPO retainer?

This is fixed scope and time-boxed: two to four weeks, defined outputs, no ongoing commitment. The retainer is embedded leadership that installs and runs the systems. Many engagements start here so both sides can judge fit on evidence.

How much of my team's time does it take?

Roughly six to ten hours in total across the group: a working session with you, short interviews with product, engineering, sales, and support, and access to existing roadmap and metric artifacts. No new documentation is created for the review.

What do we actually receive?

An executive summary of the product operating constraints, a map of how product decisions are made today, a prioritization audit, a discovery gap read, and a written 90-day plan with owners. Delivered as working documents, not a pitch deck.

Can this run alongside an AI operating diagnostic?

Yes, and sometimes it should. If both the product function and the wider operating system are under strain, we sequence them so findings reinforce rather than duplicate each other.

What if the finding is that we don't need product leadership?

Then that's the finding, and it's written plainly. Several constraints that look like product problems are really pricing, sales, or delivery problems — you'll get a clear read either way.
